The five-minute rule, and why almost nobody in the trades follows it

Responding in five minutes instead of thirty changes your odds of qualifying a lead by roughly twentyfold. Here is why your gap exists and what closing it requires.

There is a well-known piece of lead-response research that gets quoted badly in every marketing deck. The finding underneath the bad quoting is sound and worth understanding precisely, because it explains something you probably feel but rarely name: your leads do not go cold over a week. They go cold over lunch.

What the research actually says

Studies of inbound lead response consistently find that contacting a web lead within five minutes rather than thirty makes you roughly twenty times more likely to qualify that lead. Not close it — qualify it. Simply get them on the phone and find out whether there is a job there.

The mechanism is not psychological trickery. Your customer filling in your form at 10:40 is also filling in two other forms at 10:41. Whoever calls back first gets to frame the entire conversation: what matters, what it should cost, what happens next. Everyone after that is responding to a frame someone else built.

Speed does not beat quality. Speed decides who gets to define what quality means.

Why contractors lose this on structure, not effort

You are not slow because you do not care. You are slow because the work is physically incompatible with the requirement. Five-minute response means someone is watching an inbox continuously, during the exact hours you are billing. If you have tried to do this personally, you know the arc: it works for eleven days.

It is also harder than it sounds because your leads arrive in five different places. A form fill goes to email. A Google Business message goes to an app. A Facebook lead goes somewhere nobody has logged into since 2023. A text goes to a personal phone. A missed call goes nowhere at all. Nobody is watching all five, so your effective response time is however long until someone gets to a laptop.

What closing the gap requires

Three things, in order.

  • One inbox. Every channel into a single thread per customer. You cannot be fast across five apps; you can be fast in one.
  • An automatic first response. Not a generic auto-reply — a message that names the service your customer asked about and asks one specific question. The goal is to start a conversation inside sixty seconds, not to look responsive.
  • A sequence behind it. Most leads do not answer the first message. Five touches across eight days, text and email, stopping instantly on any reply. This is where most of the recovered revenue actually comes from, and it is the part humans never sustain.

The part people get wrong

Automating the first response does not mean automating the relationship. The machine exists to hold the lead still — to answer in seconds, confirm you are real, and get a time on the calendar — so a human can do the part that requires being human.

Used the other way round, it fails badly. If your automation tries to close a $14,000 roof replacement without a person ever entering the conversation, you deserve the review you are about to receive.

A test you can run this week
